Procurement intelligence that protects margin, strengthens control and keeps care supplied

We advise hospital groups on what they buy, what they pay and how they control it; we help investors and operators set up, assess and license healthcare businesses in the UAE and India; and we run a verified network that turns one requirement into comparable supplier quotations. Built by practitioners who carry procurement accountability inside a multi-hospital group today.

Who we are

Built inside healthcare procurement

Consulting Wallah is a procurement and supply chain intelligence practice founded by practitioners who run strategic sourcing, business analytics and supply chain operations inside large healthcare and diversified groups in the Middle East, with sourcing partners across Asia, Europe and the Americas.

Every framework, model and AI agent we offer has been used in live operations first: in supplier reviews, budget cycles, audits and board packs. We bring finance discipline, audit rigour and system experience across SAP Ariba, IBP, Power BI and Microsoft 365 Copilot to the procurement decisions that affect cost, compliance and continuity of patient care.

The practice is designed to grow into a group purchasing organisation: aggregated demand, negotiated contracts and shared procurement services for member hospitals.

Practitioner-ledAdvisors with current operational accountability.
Finance-gradeEvery number reconciles; every saving is validated with Finance.
AI-enabledModels and agents in live use, with human approval at every decision point.
Healthcare-nativeFOC, consignment, expiry and clinical preference are daily work.
Advisory practices

Eleven practices. One evidence base.

Each practice can be engaged on its own or combined into a programme. Scope, timelines and commercial terms are agreed after an initial discussion.

PRACTICE 01 / 11

AI & Intelligent Automation

Machine learning and AI agents that classify, predict, flag and draft, so procurement teams spend their time on decisions rather than data preparation.

  • AI spend classification and master-data cleansing at scale
  • Demand, price-trend and supplier-risk prediction
  • Contract intelligence: FOC slabs, rebates and renewal dates extracted and monitored
  • Procurement agents: vendor enquiries, quote comparison, PO follow-up, invoice triage
  • Anomaly detection across spend, prices and payments
  • AI readiness assessment and prioritised use-case roadmap
OutcomeClassification that took a month runs overnight; renewals, anomalies and risks surface before they affect cost or compliance.
PRACTICE 02 / 11

Procurement Analytics & MIS

A single, trusted view of spend, savings, cycle times, compliance and supplier performance, refreshed monthly or live.

  • KPI framework aligned to your operating model and board reporting
  • Monthly MIS pack: spend, savings, cycle time, lead time, compliance, OTD, maverick spend
  • Power BI or Excel dashboards with drill-down by entity, category, site and supplier
  • Supplier scorecards with weighted KPIs, ratings and actions
  • Data model and governance that reconciles to Finance
OutcomeLeadership sees procurement in numbers it can trust; decisions move from anecdote to evidence.
PRACTICE 03 / 11

Price Benchmarking & Cost Intelligence

Unit price is half the story. We benchmark total cost: FOC, rebates, bonus stock, consignment terms, payment terms and service bundles.

  • Unit-price and total-cost benchmarking by SKU, category, supplier and entity
  • Should-cost models for equipment, service contracts and pharma agreements
  • Rebate, FOC and bonus-stock analytics: promised versus received
  • Price-variance monitoring across sites and over time
  • Negotiation fact packs for renewals and tenders
OutcomeTypical findings of 4–9% of addressed spend; renewals negotiated from evidence.
PRACTICE 04 / 11

Spend Cube & Opportunity Assessment

A cleansed, classified view of every dollar spent, by category, supplier, entity and site, as the foundation for strategy and savings.

  • Extraction from SAP, Ariba, Oracle or any ERP; vendor and item de-duplication
  • Category taxonomy design and spend classification
  • Pareto, tail-spend, single-source and fragmentation analysis
  • Opportunity assessment: consolidation, specification, demand, contract coverage
  • Savings pipeline with owners, timing and validation rules
OutcomeA spend baseline everyone accepts, and a 12-month savings pipeline with named owners.
PRACTICE 05 / 11

Budgeting, Forecasting & Planning

Procurement budgets built bottom-up from demand, contracts and price trends, so Finance and Procurement work from one number.

  • Annual procurement budget by category and entity, linked to volumes and contracted prices
  • Demand forecasting for consumables and pharma from consumption history
  • Inflation and FX scenarios
  • Budget-versus-actual tracking with driver-based variance
  • Integration with IBP, S&OP and finance cycles
OutcomeCommitments visible before they become spend; fewer in-year budget variances.
PRACTICE 06 / 11

Full-Scope Supply Chain Advisory

Operating model, process and systems advisory for organisations transforming how they buy, store and pay.

  • Centralised, hybrid, GPO or shared-services operating model design
  • Source-to-pay digitisation: SAP Ariba, Coupa, Oracle; requirements, change, adoption
  • Consignment and VMI process design for theatres, cath labs and endoscopy
  • Contract lifecycle and supplier relationship frameworks
  • Organisation design, role profiles and capability building
OutcomeA function designed for scale, where systems support the process rather than dictate it.
PRACTICE 07 / 11

Process Improvement & Operational Excellence

Lean, control-aware redesign of the processes that slow procurement down: requisition to PO, receipt to invoice, stock to usage.

  • Value-stream mapping of requisition-to-pay with cycle-time and touch-point analysis
  • Approval matrix and delegation-of-authority simplification
  • Exception and rework elimination: retrospective POs, three-way-match failures, re-keying
  • Standard work, SOPs and RACI for procurement, stores and AP
  • Automation candidates handed to the AI practice
OutcomePO cycle time reduced by days, fewer exceptions, and a process teams adopt because it is simpler.
PRACTICE 08 / 11

Inventory & Warehouse Optimisation

Inventory is working capital and patient safety. We identify what is excess, expiring or missing, and set the policies that keep it right.

  • Physical and system inventory audits across central and unit stores
  • Ageing, expiry, slow- and non-moving analysis with write-off risk valued
  • Safety stock, reorder point and min–max policy by item class
  • Consignment reconciliation and billing accuracy
  • Warehouse KPI pack: turns, stock-outs, accuracy, fill rate
OutcomeLower working capital, fewer stock-outs and expiries, and a stock count Finance can sign.
PRACTICE 09 / 11

Procurement Audit, Governance & Controls

Independent review of the source-to-pay cycle: are controls designed well, do they operate, and where is value leaking?

  • Control framework across requisition, sourcing, contract, PO, receipt, invoice and payment
  • Compliance testing: maverick spend, split POs, retrospective POs, match exceptions
  • Vendor due diligence and master-data governance
  • Forensic analytics: duplicate payments, price creep, unusual patterns
  • Remediation tracking and continuous-monitoring routines
OutcomeFewer audit surprises, measurable compliance improvement, recovered value from leakage.
PRACTICE 10 / 11

Spend Analytics as a Service

A managed analytics function: we run your spend cube, MIS and scorecards every month, with a quarterly review.

  • Monthly data refresh, cleansing and classification from your ERP
  • MIS pack, dashboards and scorecards on a fixed calendar
  • Savings pipeline tracking and Finance validation support
  • Ad-hoc analysis within an agreed monthly allowance
  • Quarterly business review with recommendations
OutcomeBoard-grade reporting from month one, without building an in-house analytics team.
PRACTICE 11 / 11

Growth, Revenue & Margin Strategy

Procurement as a contributor to EBITDA: supplier-funded programmes and commercial models that improve margin, not only cost.

  • Category strategies for pharma, devices, equipment, facilities and IT
  • Supplier-funded growth: rebates, marketing funds, training, equipment placement
  • Make-versus-buy, outsourcing and GPO participation economics
  • Consignment, pay-per-use and risk-sharing models
  • Value reporting that Finance accepts in the P&L
OutcomeProcurement contributes to margin and growth with quantified, Finance-validated impact.

The intelligence stack

Where AI fits, and where it does not

Our intelligence stack is layered: AI earns its place only once the data beneath it reconciles. We build bottom-up, and clients see value at every layer.

Decide & actSupplier reviews, negotiations, budgets, board packs, agentic workflows with human approval
Intelligence (AI & ML)Classification, forecasting, contract extraction, anomaly detection, procurement agents, Copilot assistants
AnalyticsSpend cube, MIS pack, scorecards, benchmarking, inventory health, control testing
Data foundationERP extracts, master-data governance, taxonomy, reconciliation to Finance
Where AI pays first

Spend classification, contract extraction, vendor enquiry and follow-up agents, invoice-exception triage, demand forecasting on consumables.

Where it needs guardrails

Supplier selection, price decisions and clinical specifications. We design human-in-the-loop controls, audit trails and accuracy monitoring before deployment.

Where it is not ready

Anything built on unreconciled data. If the spend cube does not tie to the ledger, AI will classify unreliable numbers faster. We fix the foundation first.

Five Procurement Jobs AI Should Already Be Doing for You

Classification, contract extraction, vendor follow-up, invoice triage, forecasting. None need a transformation programme.

Read

Most procurement AI conversations start with sourcing bots and end with nothing deployed. The jobs that actually get automated are smaller and less glamorous: classifying 400,000 PO lines, pulling FOC slabs and renewal dates out of 300 agreements, chasing 60 vendors for stock availability every week, triaging invoice exceptions, and forecasting next quarter's consumables demand.

Each has a clear input, a checkable output, and a person who currently does it by hand. That makes them ideal for a model or an agent with a human approving the result. We have run every one of them inside a multi-hospital group using Microsoft 365 Copilot agents, Power Platform and a small amount of Python; none required a new system.

The precondition is data the model can trust. Classification on an unclean vendor master produces confident but incorrect results. Fix the master data, agree the taxonomy, then let the model do the volume.

Cost Intelligence · 6 min

The Hidden 8–12%: Where Hospital Procurement Savings Actually Sit

Not in the tender. In FOC terms, consignment billing, expiry and the gap between contract and PO.

Read

Most hospital groups have already run the big tenders. The remaining value sits where a tender never touches: free-of-charge quantities promised but not received, bonus stock credited to the wrong entity, consignment usage billed at list rather than contract price, and the 15–30% of PO lines that never reference a contract.

Our reviews across pharma, consumables and devices consistently find 8–12% of addressed spend in these four pockets. None requires a new supplier; all require data that reconciles agreement terms to receipts and invoices at line level.

Load agreements with their commercial terms, match every receipt and invoice to the agreement line, and report the variance by supplier and entity every month. Once that routine exists, recovery conversations are short, because the evidence is theirs as much as yours.

Price Benchmarking · 5 min

Unit Price Is Only Half the Story

Why healthcare benchmarking must include FOC, rebates, payment terms and service bundles.

Read

Two hospitals buying the same stent at the same unit price can have a 20% difference in total cost. One receives bonus units, 90-day terms and free proctoring; the other pays list, 30-day terms and a service contract. A unit-price benchmark calls them equal.

Total-cost benchmarking converts every commercial term into a per-unit equivalent: FOC becomes a discount, extended terms a financing value, bundled services an avoided cost. The result is one comparable number per SKU per supplier per entity.

A negotiation pack showing the supplier's own terms across your entities, converted to total cost, moves the discussion from price to structure, which is where suppliers have room to move.

Spend Analytics · 5 min

Building a Spend Cube That Leadership Trusts

The three reconciliations that separate a credible cube from a pretty chart.

Read

Every spend cube looks convincing on a slide. The ones that survive a CFO's question reconcile in three places: total spend ties to the general ledger within an explained tolerance; supplier totals tie to accounts payable; category totals follow a classification rule someone can defend.

The hard work is master data. Vendor names spelled four ways, items described eleven ways, categories chosen by whoever raised the requisition. A cube built on that is challenged the first time a category head sees their number.

Build the classification rules before the charts, document them, and publish the tolerance. "We explain 97% of spend and here is the 3%" is more credible than a claim of 100%.

Operational Excellence · 5 min

Why Your PO Cycle Time Is Twelve Days, and What Removes Eight of Them

Most of the time is waiting, not working. Value-stream mapping shows exactly where.

Read

When we map requisition-to-PO in a hospital group, hands-on work usually totals under two hours. The remaining days sit in queues: an approver on leave, a specification clarification by email, a budget check in Finance, a re-key into the ERP.

Three changes remove most of it: a delegation-of-authority matrix with alternates and value thresholds that reflect actual risk; catalogue and contract coverage so routine items need no sourcing step; and a single intake channel for requisitions so nothing arrives through informal messages.

The fourth lever is automation, but only after the first three. Automating a twelve-step process gives you a fast twelve-step process. Simplify first, then let the AI practice take the volume.

Operating Model · 7 min

GPO and Shared Services: When Consolidation Pays, and When It Doesn't

A decision framework for multi-entity healthcare groups considering central procurement.

Read

Consolidation delivers scale pricing, fewer suppliers and consistent controls when three conditions hold: entities genuinely buy comparable items, the central team has authority over specifications as well as prices, and sites experience the service as faster, not slower.

Where those fail, groups end up with a central team negotiating frameworks nobody uses while sites buy locally through maverick channels. The compliance report looks worse than before the GPO existed.

Decide which categories are group-led, site-led or hybrid; how clinical standardisation is governed; how savings are credited to entities; and what service levels the centre commits to. Answer those before the organisation chart.

Inventory · 4 min

The Three Numbers That Predict Inventory Write-Offs

Months of cover, ageing beyond 180 days, and consignment reconciliation gaps.

Write-offs are rarely a surprise to the data; they are a surprise to the people who did not look. Three indicators, tracked monthly by item class and location, predict almost all of them: stock cover above six months, value aged beyond 180 days, and unreconciled consignment movements.

Stock aged beyond 180 days in a hospital store is usually a specification change, a clinician preference that moved, or a bulk purchase that chased a discount. Each has an owner, and each is recoverable at 180 days rather than at expiry.

A monthly inventory health report with those three numbers, valued and ranked by location, turns the annual write-off into a weekly operational decision.

Consignment Stock in Theatres and Cath Labs: Billing Accuracy Is a Procurement Problem

Usage captured at the bedside, billed at contract, reconciled monthly. Anything less leaks money.

Read

Consignment is the right model for high-value implants: the hospital pays on use, the supplier carries the stock. It only works when three records agree: what the supplier says was placed, what the system says was used, and what the invoice says was billed.

In most groups those records live in three places and are rarely reconciled. Usage captured by hand in theatre, invoices priced at list rather than contract, and replenishment counted by the supplier's representative. The variance is rarely in the hospital's favour.

The fix is procedural before it is technical: a single usage capture point, contract prices loaded against every consignment item, and a monthly three-way reconciliation with the variance reported by supplier. Then automate the matching.

From Cost Centre to Growth Engine: Supplier-Funded Revenue Strategies

The commercial models that let procurement contribute to EBITDA, not just the savings line.

Read

Procurement value is usually reported as cost avoidance that Finance quietly discounts. Functions that change that conversation report value Finance can find in the P&L: rebates received, marketing and training funds secured, equipment placed at zero capital, consignment models that move stock off the balance sheet.

Suppliers in devices and pharma have budgets for exactly these programmes and would rather fund growth than cut price. A procurement team that understands the supplier's commercial model can structure agreements that pay both sides.

The discipline required is the same as savings tracking: a value register, Finance validation rules agreed in advance, reporting in the same cadence as the MIS pack.
